Friday’s Magento report is a eulogy. The money already left on Tuesday.
A useful ritual is smaller: yesterday’s net for the completed store-timezone day, and one leak. Not five alerts. Not a GA session chart. Not a ROAS screenshot that still looks fine while cash does not.
If you cannot name the leak before the ads meeting, you will scale the wrong thing.
What “yesterday” actually is
Yesterday is a calendar day in the store timezone, after Magento orders and credit memos have landed. It is not “the last 24 hours in UTC.” It is not “sessions since midnight in GA.”
The number is DailyProfit:

That is the same formula as a honest Magento P&L. SKU contribution stays revenue − COGS on the line. Do not allocate shipping, fees or ads onto the SKU to make the day look tidy.

Magento Admin still says “sales were fine.” Ads still say 4× ROAS. Net fell because refunds jumped. That is the leak. Creative is not the meeting.
One leak, in this order
Pick the first hole that is actually true. Inventing a second one is how teams open five tabs and change nothing.
- Storefront orders, no Purchase — Magento took website orders and the pixel sent no Purchase. Marketplace / M2E units do not count; they never hit thank-you. Check the success page and the Settings snippet. Do not install a Magento module or Conversions API to “fix match rate.”
- Refunds ate the cash day — credit memos are large versus yesterday’s revenue. Read cash vs cohort before you cut bids.
- Ad spend exceeded contribution — gross after COGS, shipping, fees and refunds is below spend (POAS under 1). Campaign cuts are Beta until Purchases match storefront orders. See POAS vs ROAS.
- COGS looks missing — revenue landed with little or no product cost. Net is inflated. Start with COGS mistakes.
- Shipping or fees are the loud line — merchant shipping is not charged shipping (free is not free); PSP fees are not “tiny” on low AOV (payment fees).
If none of those fire, say so. “No single leak” is a decision: do nothing today.
Checkout drop-off can still explain a soft day — where Magento lost the sale — but only after the P&L leak is named. A funnel without DailyProfit is CRO theatre.
Why weekly packs fail Magento owners
A weekly HTML dump is useful for a client. It is late for an operator.
- Tuesday’s refund wave is invisible until Friday.
- A silent Purchase on Wednesday gets “fixed” next week, after you already scaled.
- Five red alerts train you to ignore all of them.
- GA / GTM work does not produce yesterday’s net — statistics are not sessions.
The job is one email (or one Overview glance) that a founder can read in a minute: net, delta vs prior day, one next click.
What the email must not do
- Invent P&L. If Magento has not synced yesterday, there is no digest.
- Promise a euro savings figure or a percent lift.
- Treat marketplace orders as a broken pixel.
- Recommend a tracking module, theme JS, or CAPI as the required path.
- Dump the whole waterfall. That is what Overview is for when you have time.
A Monday checklist
- Confirm Magento sync is not stale.
- Read yesterday’s net and the prior-day delta.
- Open the one leak link — Settings, Overview, Attribution, Products, or Expenses.
- Do one action or write “none.”
- Leave the weekly pack for the accountant.
If Magento is green and the bank is not, the missing habit is usually not another report. It is this morning’s number.
